The real difference is the drive

With Carvana the interesting question is how the offer gets made. With CarMax it is logistics, because the appraisal itself is genuinely strong.

CarMax built its business on physical stores and a trained appraiser laying eyes on the car. That is why their numbers hold up on clean inventory: a human is confirming what the system guessed. The cost of that model is that the car has to get to the store. CarMax does offer home pickup, but says plainly that it is not available everywhere, that distance restrictions apply, and that there may be a fee.

In practice that splits California in two. If you are in San Jose, Sacramento or anywhere with a store down the road, this is a non-issue — drive over, get appraised, get paid, get a ride home. If you are in Bakersfield, out in the Valley, or up past Redding, the nearest store is a genuine expedition and you are weighing a pickup fee against half a day of your life.

What a small operator can do that a store network cannot

Store-based appraisal has a floor built into it. Every car has to be worth the forecourt space, the reconditioning and the appraiser's time, which means a whole category — non-runners, branded titles, heavy damage, very high mileage — falls below the line and gets declined.
